Kill or Revive: Deciding on a product's fate

I am in no man's land.

I've built the best backpacking gear management system on the internet: https://packstack.io

However, it doesn't make any money. Charging users is a nonstarter and the traffic isn't high enough to run ads, offer paid sponsorships or use affiliate links.

Metrics:
Users: ~700
Items created: ~28k
Packs created: ~500
Avg engagement time (last 30 days): 3m
Avg monthly views: 4k

The upside is that the user base is very active. This is obviously a very niche product. So what options do I have?

This is what I'm currently thinking:

  • Simplify the product down to its bare necessities (it was over-engineered)
  • Redo the homepage (not SEO-optimized, not very explanatory)
  • Focus on leveraging AI to generate useful information based on where the user is planning to backpack (would be useful for SEO)
  • Ramp up traffic to the point where sponsorships and affiliate links make sense

The other option is to sunset it and work on something else.
