Our “free trial” wasn’t really a trial. People signed up, clicked around, hit a question… and vanished. Silent churn.
We spent the last quarter rebuilding onboarding with one target: get users to first value fast, without a 12‑step tour.
The 4 tweaks that moved the needle most:
• Minute 0 = one winnable action (not “complete your profile”)
• Answer repeat questions inside the product at the stuck moments
• Progress bars that track value milestones, not vanity checkboxes
• A fast lane for power users (import a template, skip the fluff)
