For me, it was triaging email every morning. 30-45 minutes of decision fatigue before I'd even started real work.
I calculated: that's 2.5 hours/week, 10 hours/month, 120 hours/year.
At my hourly rate, that's $12,000/year of "thinking work" spent on... sorting messages.
And the worst part? I was doing it at 8am when my brain was freshest. I was literally spending my best cognitive hours on the lowest-value task.
